Building Kenji ROI into a 25-person agency
How a founder-led agency grew into a seven-figure business with 25 employees, and was acquired by AMZ Onestep.
The situation
KenjiFlow founder Danny Carlson started his first agency, Kenji ROI, in Vancouver in 2016. It served Amazon sellers with product listing optimization, advertising management, product photography, video and more.
The biggest thing holding back growth was the complexity of client fulfillment and the number of active clients. Some projects had 8 or more team members working together on different parts, so processes and automation became a major priority.
What was built
Running a 25-person agency at a seven-figure level takes repeatable processes, not heroics. Four systems carried most of the load:
- Highly customized project management system. A system built around how an Amazon agency actually delivers work. Every client project followed defined stages and tasks, so each of the 8+ people on a project could see what came next and who owned it.
- Sales top of funnel to client onboarding system. One connected path from a new enquiry to a kicked-off client. Leads were captured and followed up, deals were tracked, and once a deal closed, onboarding started in the project system instead of in someone's inbox.
- Automated reporting pulled from 6+ sources. Performance data from the many tools behind an Amazon account was pulled together automatically into consistent client reports, so the team spent its time on analysis and recommendations instead of copying numbers between tools.
- Automated marketing workflows. Marketing sequences ran on triggers instead of manual sends, so outreach, follow-ups and nurturing happened on schedule and in a consistent way.

What this means for your business
The same discipline of documented, repeatable processes is what KenjiFlow now automates for small businesses, so growth does not depend on adding headcount for every new task.
